AI Consulting Retainer Pricing Model vs Project Fees: When to Offer Each and How to Quote Both
Offer a project fee when the outcome is defined and has an end date, and a retainer when the work is ongoing and the scope changes month to month. Most AI consultants need both: a project to build or fix something, then a retainer to keep it working.
The mistake is quoting every job as a one-off and letting the relationship end at handover. This article shows how to decide between the two models, how to structure a retainer so it does not turn into unlimited free work, and how to put both in a single quote.
Project fee or retainer: the short test
Ask three questions about the work before you choose a model.
- Is there a clear finish line? If you can write down what "done" looks like, price it as a project.
- Will the client need you again after delivery? Models drift, data changes, tools get updated and rules change. If so, a retainer is the honest answer.
- Is demand predictable? If the client cannot tell you what they will need next month, a retainer with a defined pool of time or a defined list of recurring tasks is safer for both sides than ad hoc invoices.
If the answer to the first question is yes and the other two are no, quote a project and stop there. Do not invent a retainer to fill a gap.
What each model is good at
| Point | Project fee | Retainer |
|---|---|---|
| Best for | Audits, builds, rollouts, one-off training | Monitoring, updates, compliance checks, ongoing advice |
| Client risk | Low: price is known upfront | Medium: they pay even in quiet months |
| Your risk | Scope creep eats your margin | Unused or overused hours if the scope is vague |
| Cash flow | Lumpy | Predictable |
| Relationship | Ends at handover unless you plan the next step | Continues, and you learn the client's business |

How to structure an AI consulting retainer
A retainer works when the client can see what they get each month and you can see what you are committing to. Define five things.
1. The recurring deliverables
List the tasks that happen every month regardless of requests: for example a review of how the AI workflow is performing, a check of prompts and data sources, and a short written summary. Keep this list short and concrete.
2. A flexible allowance
Add a pool of hours or a number of support requests for things that come up. State what happens to unused time. Carrying it over for one month is a common, fair rule; indefinite carry-over becomes a liability on your side.
3. Response expectations
Say how quickly you reply to a normal request and to an urgent one, and on which days. Avoid anything that sounds like round-the-clock cover unless you really provide it.
4. Exclusions
New builds, new integrations and work on tools the client adds later are separate projects. Write that in the quote. The wording advice in quote wording for scope, exclusions and assumptions applies directly here.
5. Term and exit
Set a minimum term, a notice period and what the client receives when it ends: documentation, access handover, exports. Clear exits make clients more willing to start.
Quote the project and the retainer together
The easiest time to sell a retainer is when you quote the project. Present it as the second part of the same plan, not as an upsell afterwards.
- Phase 1 (project): fixed scope, fixed fee, defined end.
- Phase 2 (retainer): starts after acceptance of Phase 1, monthly fee, minimum term.
If you offer options, keep them few and easy to compare. The structure in the service quote template (summary, scope, itemised price, assumptions, validity, next step) works for both phases. For the fixed-fee part, this guide to scoping a fixed price AI consulting quote covers outcome, inputs, exclusions and change process.
Retainer quote wording to copy
Adapt this paragraph for the retainer section of your quote. Replace the placeholders with your own figures; do not copy numbers from anyone else's price list.

Avoid the common retainer problems
- "Unlimited" anything. It will be tested. Use an allowance.
- Retainer with no visible output. Clients cancel what they cannot see. Send the monthly summary every time.
- Selling a retainer to a one-off need. It damages trust. Be honest when a project is enough.
- Forgetting the renewal. Put the review date in your calendar and raise changes in scope before the term ends.
- Quoting and then going quiet. A retainer proposal needs a follow-up like any other quote. See how to stop forgetting quote follow-ups.
Keeping quotes and follow-ups under control with BOTrento
Two-part quotes generate more messages: questions on the retainer, revised scope, "can we start with the project only?". If those live in a mailbox and a spreadsheet, something gets missed.
BOTrento Chief of Staff is a managed process for enquiries, quotes and follow-ups. It watches your mailbox and uploaded data, shows a daily overview each working morning, catches promises such as "I'll send the revised quote by Friday", and prepares draft replies, quotes and follow-ups. Nothing is sent without a person approving it, and BOTrento does not replace your CRM or accounting. AI use is included in the plan, within a monthly usage limit; see the plans and pricing for details.
You can see how the steps fit together in the process demo, or read what BOTrento is. The 14-day free trial needs no card and no API key of your own, and starts when you first upload data, so you test it on your real enquiries. For agencies and consultancies, there is a page for B2B services.
FAQ
Is a retainer better than a project fee for AI consulting?
Neither is better in general. Projects suit defined work with an end date, retainers suit ongoing support such as monitoring, updates and advice. Many engagements work best as a project followed by a retainer.
How do I price a monthly AI support retainer?
Start from the recurring tasks and the support allowance you commit to, estimate the time they realistically need, and price that with a margin for quiet and busy months. Write the allowance and exclusions into the quote so the fee matches the scope.
What happens to unused retainer hours?
Decide this before you sign. A common approach is to carry unused time over for one month and let it expire after that, which keeps the arrangement fair without building up a backlog.
Should I offer a retainer in the first quote?
Yes, if the client will clearly need support after delivery. Show it as Phase 2 of the same plan with its own fee and term, so the client can accept the project alone or both.
Summary
- Choose a project fee for work with a clear finish line, and a retainer for ongoing, changing needs.
- Define a retainer by recurring deliverables, a support allowance, response times, exclusions and term.
- Quote the project and the retainer together as Phase 1 and Phase 2.
- Use a monthly written summary so the client sees what the retainer delivers.
- Follow up every quote; the more parts it has, the easier it is to lose track.
