How to Manage Sales Enquiries: Spreadsheet vs CRM vs AI Assistant, Matched to Your Volume

BOTrento Team7 min read

If one person handles a few enquiries a week, email and a simple spreadsheet are usually enough. Once several people share the work, you need a CRM to keep one record of each deal. If the real problem is the daily work of replying, quoting and following up, an AI assistant helps more than another place to log things. It drafts the work and a person approves it.

So the useful question isn't which tool is "best". It's where your current setup is starting to break. This guide shows where each approach breaks and gives you a quick self-check.

The short answer: match the approach to your volume and team

This compares approaches, not products. What matters is how many enquiries you get, how many people deal with each one and how much of the work is the same writing over and over.

ApproachEnough whenWhere it breaks
Email only (Gmail, Outlook)One person handles a few enquiries a weekA second person joins, or quotes wait days for an answer
Email + spreadsheetOne or two people with a steady flow and simple stagesNobody updates the sheet, or two people edit the same row
CRM (Pipedrive, HubSpot or similar)Several people and stages, and you need history and reportingPeople stop logging activities, so the pipeline looks tidy but is out of date
AI assistant with human approvalMany enquiries, each needing a tailored reply, a quote and follow-upsNobody reviews the drafts, or it's used in place of a record system

A rough rule: a spreadsheet gives you visibility and a CRM gives you shared memory. An AI assistant takes on the writing and chasing. Many teams need two of these together.

Where each approach fails, and the warning signs

Email only

Email works until something important gets buried under newer messages. You find a two-week-old enquiry you never answered, or a client writes "just checking you got my email". Labels and saved searches help. Our guide to setting up Gmail for sales shows how far they can take you.

Spreadsheet

A spreadsheet gives you a list, but it won't tell you when a quote has gone quiet. It's only accurate if someone updates it after every email. That tends to fall apart in your busiest weeks, such as peak season in events and equipment rental.

CRM

A CRM gives you a shared record and a pipeline. When it fails, you don't notice straight away. Deals have no next step, activities get logged days late, and salespeople work from their inbox and copy things across on Friday. See making sure every Pipedrive deal has a next step. A CRM records the work. It doesn't write the reply or chase the client.

AI assistant

An assistant can sort the inbox, set priorities and draft replies, quotes and follow-ups. It fails if drafts go out unchecked or if the team treats it as the system of record. Pricing, negotiation and the final send should stay with a person.

A 10-minute self-check: which one do you need?

Answer these about last month, not about how you'd like things to be.

  1. Can you list every open enquiry and quote right now, without searching? If not, start with a spreadsheet or saved searches.
  2. Does more than one person reply to customers? If yes and there's no shared record, set up a CRM or a shared tracker.
  3. Did a quote go without a follow-up because nobody remembered? That's a routine problem, not a storage problem. See how to stop forgetting quote follow-ups.
  4. Is your CRM only up to date after a Friday catch-up? More fields won't help. Make logging easier.
  5. Do you spend most of your sales day writing similar replies and quotes? Help with drafting will do more than a better list.
  6. Did you promise "I'll get back to you by Friday" and miss it? You need a way to track promises, not just deals.

If questions 1 and 2 hurt most, start with a spreadsheet or a CRM. If it's 3, 5 and 6, the bottleneck is getting the daily work done. That's where an assistant helps.

Combining them: CRM as the record, AI for the daily work

For teams of 3 to 30 people, splitting the roles usually works best. The CRM or spreadsheet stays the single record. An assistant works on top of your email and data, and a person approves every message.

  • One record. The assistant drafts, but the CRM or sheet holds the status.
  • Human approval for prices, dates and anything else that goes to a client.
  • Clear data boundaries. Know which texts a language model processes and where your data is stored. Use our GDPR checklist for AI sales tools, and check specific cases with a legal adviser.

How BOTrento fits, and what a 14-day trial looks like

BOTrento Chief of Staff is a managed process for enquiries, quotes and follow-ups. It isn't a CRM. It's built for teams that write quotes by hand and get 30 to 300 enquiries a month. It starts with event and production companies, equipment rental and B2B services.

  1. Connect or upload your data. You can connect a mailbox via IMAP. For Gmail, Google Workspace or Microsoft 365, forward or import your emails for now. You can also upload a spreadsheet or a CRM export (CSV/XLSX). Someone from our team will contact you within 24 hours on working days to help. The 14 days start with your first successful upload, and you have 7 days to get ready.
  2. See what has slipped. A "Lost money" report shows enquiries and quotes that went quiet. Looking back at past emails only works for a mailbox connected via IMAP.
  3. Each working-day morning, get "Today 1+3". It shows the most important task plus three more, in the app and by email.
  4. Approve drafts. Replies, quotes and follow-ups are drafted in English, German, French or Czech. Nothing is sent until a person approves it.
  5. Keep your promises. If someone writes "I'll get back to you by Friday", BOTrento records it and reminds you.

BOTrento doesn't confirm bookings, read attachments or your calendar, or replace your CRM or accounting. AI is included in your plan up to a monthly limit, with no automatic overage charge. Data is stored on EU servers. Only the text a task needs goes to a commercial language model API. See the process walkthrough and plans and pricing, then start the 14-day free trial. You don't need a card or an API key.

When you don't need any of this

If you get a handful of enquiries a week, reply the same day and never lose a quote, an organised inbox is enough. If you mostly sell self-service orders at fixed prices, a CRM or an assistant adds overhead. If your team doesn't agree on stages or who owns which customer, sort that out on paper first. FAQ

Do I need a CRM for sales enquiries as a small business?

Not always. If one person handles a few enquiries a week and nothing slips, email and a spreadsheet are enough. A CRM pays off when several people share customers and need a common history.

Should I manage leads in Gmail or a CRM?

Gmail with labels and saved searches works for one person with a small number of enquiries. Once a team needs shared status and reporting, keep the record in a CRM and use Gmail for the conversation.

What's the difference between an AI assistant and a CRM?

A CRM stores what has already happened. An AI assistant helps with what comes next: it sets priorities, drafts replies and quotes, and reminds you about follow-ups. A person approves everything before it goes out.

Can an AI assistant replace my CRM?

It shouldn't. Keep the CRM or spreadsheet as your single record and let the assistant work on top of it. BOTrento doesn't replace a CRM or accounting software.

  • Email and a spreadsheet are fine for one person with a few enquiries a week.
  • A CRM gives a team shared memory, but it doesn't do the work, and it quietly goes out of date.
  • An AI assistant helps with the daily writing and chasing, as long as a person approves everything and the CRM stays the record.
  • Run the six-question self-check before you buy anything. If your bottleneck is the daily work, try BOTrento free for 14 days on your own data.
