AI costs and your own keys

AI consulting costs for small businesses: what you pay for and how to keep the project from running on

BOTrento Team9 min read

When you hire AI consultants, you pay for their time to understand your process, design a solution, connect it to your data and keep it running. How much it costs you in the end depends far more on how tightly the project is scoped than on the day rate.

Small B2B firms often sign up for a workshop, get a slide deck full of ideas and then start an open-ended build. If what you actually want is faster replies to enquiries, better quotes and fewer forgotten follow-ups, you can define that tightly, put a fixed price on it and test it against your own inbox before you commit to anything larger.

What you actually pay for in AI consulting

An AI consulting invoice usually bundles several kinds of work. If you separate them, you can compare proposals properly and see where the hours go.

  • Discovery: interviews, reviewing your inbox and spreadsheets, mapping how an enquiry turns into a quote.
  • Design: deciding what the AI does, what a person approves and what stays manual.
  • Build and integration: connecting Outlook or Gmail, importing data from Pipedrive, HubSpot or a spreadsheet, writing prompts and templates.
  • Change management: training your team and adjusting the process once people start using it.
  • Running costs: language model usage, hosting, monitoring and fixes after go-live.

The last item is the one that most often gets left out. A proposal can look cheap until you ask who pays for model usage and who fixes things when they break. For a method that keeps the service fee and model usage separate, see how to estimate AI costs in advance and keep them under control.

Common pricing models and where each one runs on

Most consultancies in Europe use one of four models, or a mix of them. Each one moves the risk somewhere different.

ModelWhat you getRisk of running onWhen it fits
WorkshopA day or two of ideas, priorities and a roadmapLow cost, but the output is usually a list of follow-up projectsWhen you have no idea where AI fits
Fixed-scope first projectOne defined process, built and tested by an agreed dateLow if "done" is written downWhen you already know the problem, such as slow enquiry replies
Time and materialsHours billed as they are usedHigh, because nobody has an incentive to stopGenuinely unclear technical work
RetainerA monthly block of hours or ongoing supportMedium, because the hours tend to get used up whether or not there is a resultAfter a working process exists

Day rates vary a lot depending on the country, seniority and whether the firm only advises or also builds. Comparing day rates on their own tells you little. Compare the price per agreed deliverable instead.

Why AI projects run on, and how to stop it

No definition of done

"Use AI in sales" isn't a deliverable. "Every new enquiry gets a draft reply ready for approval the same working day" is. If you can't check it, you can't close it.

No access to real data

Projects stall for weeks waiting for mailbox access, exports or a GDPR sign-off. Sort out access before the clock starts, and ask the consultant for a data processing agreement and a list of every provider that will see your text.

No owner on your side

If nobody in your team is responsible for approving drafts and giving feedback, the consultant ends up guessing. One person with a few hours a week is enough.

Building what already exists

Custom builds make sense when your process is unusual. Enquiry handling, quotes and follow-ups are common enough that a ready-made managed process often covers most of what you need. Paying someone to rebuild it from scratch is how small projects turn into large ones.

Checklist and brief template for a first AI project in sales

Use these steps before you sign anything, whether you hire a consultant or try a product.

  1. Pick one process. For example, enquiry to first reply, or quote sent to follow-up.
  2. Describe today's reality. Who reads the inbox, where quotes live, where follow-ups get lost.
  3. Estimate what it costs you now. Use the model for the cost of manual sales admin with your own wages and volumes.
  4. Write down what "done" means. Write two or three things you can check, such as "every enquiry has a draft and a next step".
  5. Set the human approval rule. Decide what a person must approve before anything goes to a customer.
  6. Fix the price, the date and the exit. Agree a fixed price, an end date, data export on exit and who owns prompts and templates.
  7. Plan the review. Hold one meeting at the end to decide whether to continue, change course or stop.

You can send this brief to any consultant and ask for a fixed-price reply:

Subject: Fixed-scope AI project – enquiry and quote handling

Hello,

We are a [number]-person [industry] company. We handle enquiries and quotes manually in [Outlook/Gmail] and [spreadsheet/Pipedrive/HubSpot].

Goal: every new enquiry gets a draft reply and a clear next step for approval by one of our team. Nothing is sent without a person approving it.

Please send a fixed price and end date for: setup on our own mailbox, a test period with our team, and a final review. Please also state: who pays for language model usage, which providers will process our text and where data is stored, how we export everything if we stop, and what ongoing support costs.

Thank you,
[Name]

If the reply comes back as open-ended hours with no definition of done, treat that as a warning sign.

Consulting or a 14-day trial on your own data?

Consulting makes sense when your process is unusual, you need integrations nobody offers or you want a strategy across several departments. If your problem is the everyday sales inbox, you can often learn more by testing a working process on your real enquiries than from a workshop.

  • Consulting: it's tailored, but you pay before you see results and the scope can grow.
  • A trial of a managed process: the process is set up already, it runs on your own emails and data, and after two weeks you decide based on what you have seen.

Whichever way you go, your obligations as a business using AI stay much the same: train your people, be open with customers and keep decisions with a person. Our overview of the EU AI Act for small businesses covers this. Talk to a lawyer about your specific case.

How BOTrento handles it

BOTrento Chief of Staff is a managed process for enquiries, quotes and follow-ups. It isn't a consulting project. It watches enquiries and quotes in your mailbox and in the data you upload. Every working day it shows a Today 1+3 overview in the app and by email. It prepares draft replies, quotes and follow-ups in four languages, and it catches promises like "I'll get back to you by Friday" and reminds you of them.

  • A person approves everything. Nothing is sent without approval. BOTrento doesn't send emails, confirm dates or confirm bookings on its own. It doesn't replace your CRM or accounting.
  • AI is included in the plan. Each plan has a monthly usage limit. You get a warning at 80%, and at 100% new work pauses until the next month. You're never charged extra automatically. If you prefer, you can use your own Anthropic API key.
  • Setup is assisted. Within 24 hours on working days, one of our team contacts you to help connect your mailbox. Mailboxes connect over IMAP, while Gmail, Google Workspace and Microsoft 365 currently work through forwarding or import. CRM or spreadsheet data comes in as CSV or XLSX.
  • The trial runs on your own data. It's 14 days free, with no payment card and no API key of your own. The 14 days start only when you first upload data, and you get 7 days to prepare. After the trial, you keep read-only access and export for 30 days.

In our internal pilot on our own processes, BOTrento handled 35 enquiries, 18 emails, 24 quotes and 15 actions in 7 days. That's the kind of measurable output to expect from any first project. If you need one-off help on top, our AI experts can take on a single task or a short project. See the process walkthrough or the pages for equipment rental companies and event and production firms.

FAQ

How much does AI consulting cost for a small business?

It depends mostly on scope. A workshop is a contained cost, while time-and-materials builds can keep growing. Ask for a fixed price per deliverable, and make sure model usage and ongoing support are listed separately.

What is a typical AI consultant day rate in Europe?

Rates vary widely by country, seniority and whether the firm also builds and maintains the solution. Day rates aren't a reliable way to compare offers, so compare the total fixed price for the same written definition of done.

What should a first AI project in sales deliver?

It should deliver one working process on your real data, such as draft replies and next steps for every new enquiry, with a person approving each one. You should be able to check it, export it and stop it at the end.

Is a trial a replacement for AI consulting?

For everyday enquiry, quote and follow-up handling, a trial on your own data often answers the key question faster. For unusual processes, custom integrations or company-wide strategy, consulting still makes sense.

What does an AI sales assistant cost compared with consulting?

A subscription is a predictable monthly fee, whereas a consulting project is billed by scope. We explain this in more detail in our answer on what an AI sales assistant costs a small business.

Summary

  • AI consulting cost is driven by scope. Discovery, build, change management and running costs are separate items, so ask to see each one.
  • Fixed-scope projects with a written definition of done rarely run on. Time-and-materials work without one often does.
  • Use the checklist and brief template to get comparable fixed-price offers.
  • For enquiries, quotes and follow-ups, a 14-day free trial on your own data can show more than a workshop. Check the pricing page before you decide.
