Cost of Manual Sales Admin: How Many Hours Your Team Spends on Enquiries and What It Costs

BOTrento Team8 min read

To work out the cost of manual sales admin, multiply the hours your team spends on enquiries, quotes and follow-ups by each person's loaded hourly cost, then add the margin you lose on enquiries that never get a proper reply. You can only get both numbers from your own inbox and payroll, and you can measure them in about a week.

This article gives you a time log, the formulas and a break-even test against a managed-draft process. There are no industry averages here, only variables you fill in yourself. You know your volumes and your wages. Nobody else does.

What counts as manual sales admin

Sales admin is all the work between an enquiry landing in your inbox and a client saying yes or no. Selling itself, like calls, site visits and negotiation, isn't part of it. In a typical small B2B company it covers these tasks:

  • Triage: reading new emails, working out which ones are real enquiries and deciding who handles them.
  • First reply: acknowledging the enquiry and asking for missing details (dates, quantities, location, budget).
  • Clarification rounds: the back-and-forth before you have enough to quote.
  • Quote drafting: pulling prices from a spreadsheet, copying an old quote, adjusting it and writing the cover email.
  • Follow-ups: chasing quotes with no answer and keeping promises like "I'll get back to you by Friday".
  • Record keeping: updating Pipedrive, HubSpot or a shared spreadsheet so colleagues know where things stand.

Each task is small on its own. The cost comes from repeating them for every enquiry, every week, often in the evening after the real work is done.

Step 1: Log one normal week

Don't estimate from memory, because people usually remember the slow quotes and forget the small replies. For one working week, ask everyone who touches enquiries to note each admin task in a shared sheet. Rough minutes are fine.

Time log template

DatePersonCase (client / event)Task typeMinutesOutcome
MonNameClient, short descriptionTriage / first reply / clarification / quote / follow-up / records…Sent / waiting / dropped

At the end of the week, work out an average time per task type. If you don't yet track how long enquiries wait for a reply, add that column too. Our guide on how to measure enquiry response time shows a simple way to do it from the inbox.

Volumes to note

  • Enquiries per month (E)
  • Quotes sent per month (Q)
  • Follow-ups sent per month (F)
  • Enquiries that never got a reply or a quote (U)

Step 2: Turn hours into money

Monthly admin hours

Use your averages from the log, in hours:

H = E × (t_triage + t_reply + t_clarify) + Q × t_quote + F × t_followup + R

R is the fixed monthly overhead: weekly pipeline check-ins, cleaning up the spreadsheet, hunting for "that email from last month". People often leave it out, and it is rarely small.

Loaded hourly cost

A gross wage isn't the true cost of an hour. Use:

Loaded rate = (gross monthly pay + employer contributions + share of overheads) ÷ productive hours per month

Productive hours exclude holidays, sick days and meetings. If the owner or a senior producer writes quotes, use their rate, or the rate of the billable work they would otherwise be doing. This is often the most expensive line in the whole model.

Direct admin cost

Direct cost = Σ (hours per person × loaded rate per person)

The hidden part: lost enquiries

Wages are only half the cost of manual sales admin. The other half is enquiries that went cold because the reply came late or the follow-up never happened:

Lost margin = U × expected win rate × average order value × gross margin

Use your own historical win rate for enquiries that did get a quote. Our slow-response cost calculator goes through each input in more detail.

Total monthly cost of manual admin = Direct cost + Lost margin

Step 3: Compare with a managed-draft process

In a managed-draft process, software monitors your enquiries, prepares draft replies, quotes and follow-ups, and a person checks and approves each one before it goes out. The admin work doesn't vanish. Writing becomes reviewing, and remembering becomes reading a daily list.

TaskManualManaged draft
TriageRead every emailReview a prioritised list
First replyWrite from scratch or copyCheck and edit a draft
Quote cover emailWrite and adaptCheck and edit a draft
Follow-upsRemember, then writeReminded, draft ready to approve
PromisesIn someone's headCaptured and resurfaced

Break-even test

Re-run your formula with review times instead of drafting times. Measure them during a trial, don't guess them:

H_new = E × t_review_reply + Q × (t_pricing + t_review_quote) + F × t_review_followup + R_new
The process pays off if: (H − H_new) × loaded rate + recovered margin ≥ monthly tool cost

Check two cases separately. If the hours saved alone cover the subscription, the decision is easy. If they only cover it once you count recovered margin, look closely at whether follow-ups and reply times actually improved during the test. Common mistakes in the calculation

  • Using gross wage instead of loaded rate.
  • Leaving out the owner's time because "it's not a salary cost".
  • Counting only quotes and ignoring follow-ups. The guide to stopping forgotten follow-ups explains why they matter.
  • Assuming review takes zero time. It doesn't, and it shouldn't.

How BOTrento handles this, and how to test it on your own data

BOTrento Chief of Staff is a managed process for enquiries, quotes and follow-ups. It watches your mailbox and uploaded data, prepares drafts in English, German, French or Czech, and never sends anything by itself. A person on your team approves every email and quote. AI usage is included in the plan, with a monthly limit and no automatic extra charges.

What your 14-day trial would look like

  1. Connect your data. A mailbox via IMAP, or Gmail, Google Workspace or Microsoft 365 by forwarding or import, plus a CSV/XLSX export from your CRM or quote spreadsheet. Someone from our team contacts you within 24 hours on working days to help you set it up. You don't need a card or your own API key.
  2. The clock starts with your first successful upload. You have 7 days to prepare before that, so the 14 days are spent on real work.
  3. The "Lost money" report. At the start you see enquiries and quotes that went unanswered. This looks back in time only for a mailbox connected via IMAP. It gives you a real number for U in the formula above.
  4. Every working-day morning: Today 1+3. In the app and by email you get the one thing to do first and three more, with drafts ready to review.
  5. You approve and send. Time your reviews. That gives you t_review for the break-even test, measured on your own cases.

BOTrento doesn't replace your CRM or accounting, doesn't read attachments and doesn't confirm bookings. It works from email text and your data. See the process walkthrough for an example, or the pages for event and production companies, equipment rental and B2B services. When you're ready, start the 14-day free trial.

FAQ

How do I calculate the time my team spends on sales admin?

Log every admin task (triage, replies, quotes, follow-ups, record keeping) for one normal week, with rough minutes. Work out the average per task type and multiply by your monthly volumes, then add a fixed monthly overhead.

What is the hourly cost of writing quotes?

Take the loaded hourly rate of the person who writes them: gross pay plus employer contributions and a share of overheads, divided by productive hours. Multiply it by the average time per quote, including the cover email and any follow-ups.

Is the cost of manual email replies just wages?

No. You also lose margin on enquiries that go cold because the reply was slow or never sent. Add unanswered enquiries × win rate × average order value × gross margin.

Does a managed-draft process remove admin time completely?

No. Drafting becomes reviewing, and a person still approves every email and quote. Measure review time during a trial and use that figure in your break-even calculation.

Summary

  • The cost of manual sales admin is direct cost (hours × loaded rate) plus lost margin on unanswered enquiries.
  • Get your inputs from a one-week time log and your own inbox volumes, not from averages.
  • Use the loaded rate, not the gross wage, and include the owner's time.
  • A managed-draft process pays off when hours saved plus recovered margin cover the tool cost. Measure review time, don't guess it.
  • You can test it on your own data with the 14-day free trial. No card needed, and the clock starts at your first upload.
