Cost of an AI Sales Assistant for Your Team: What You'll Actually Pay
For a small B2B team, the cost of an AI sales assistant is a monthly fee for the service plus the AI usage behind it, and sometimes a setup charge. What you actually pay depends on how many sales cases you handle, how many people use it, and whether AI usage is bundled or billed separately.
The headline price rarely tells you the full story. Below you will find the cost lines to check, how the main pricing models compare, three worked scenarios for teams of different sizes, and a simple payback test you can run with your own figures.
The five cost lines to check
Whatever you evaluate, ask the vendor to put a number against each of these. If one is vague, that is where surprises tend to appear.
- Service fee. The monthly price, usually tied to users, mailboxes or the number of cases.
- AI usage. What the language model consumes when it drafts replies, quotes and follow-ups. It is either included, capped, or billed on top.
- Setup. Connecting your mailbox, importing data, agreeing the process. Sometimes free, sometimes a separate project.
- Changes. Adjusting the process when your offer or quote structure changes.
- Your own time. Someone has to review and approve drafts. This is cheaper than writing from scratch, but it is not zero.
If you want the general benchmark first, our answer page on how much an AI sales assistant costs a small business covers the short version. This article goes deeper into comparing models and testing payback.
Standalone tool, CRM add-on or managed process
Most options fall into three groups. Compare the principles, not the feature lists, because vendors change those often.
Standalone self-service tool
You pay a licence, you configure it, you write the prompts and you maintain the setup. The fee can look low, but the hidden cost is the hours someone on your team spends getting it to behave and keeping it that way.
AI add-on inside your CRM
If you already live in HubSpot or Pipedrive, an add-on is convenient because the data is in one place. The trade-off is that it only sees what is logged in the CRM. If your enquiries and promises live in Outlook or Gmail threads, someone still has to copy them across first.
Managed process
You pay for a working process rather than a toolbox: enquiries monitored, drafts prepared, follow-ups remembered, with a person approving what goes out. The fee is higher than a bare licence, but setup and tuning are not on your calendar.
None of these is automatically cheaper. The cheapest line item is often the most expensive once you count the hours spent on configuration.
BYOK or AI included: which costs less?
With BYOK (bring your own key) you connect your own account with a model provider and pay that provider directly for usage. With AI included, usage is covered by the monthly fee up to a limit.
- BYOK suits teams with high or unusual volumes, or those who want usage billed on their own account. The cost is variable, so you need to estimate and monitor it.
- AI included suits most small teams, because the monthly bill is predictable. The trade-off is a usage ceiling.
With BOTrento, AI is included in the plan with a monthly usage limit. You get a warning at 80% and new work pauses at 100% until the next month. There is no automatic extra charge. BYOK is optional, currently Anthropic (Claude) only, and you pay the provider directly with no markup from us. Details are on the API keys help page.
To estimate token costs per case, see what your own API key costs and when it pays off. For a method to forecast and cap spend, read how to estimate AI costs in advance and keep them under control.
Three cost scenarios for small teams
The case count matters more than headcount. One case is one sales case actively worked in the month. All prices below are BOTrento plans, per month, excluding VAT.
Owner-led, one person handling enquiries
One user, one mailbox or an import, up to 100 cases a month. This fits the Core plan at €79. Typical for a small equipment rental or a B2B service business where the owner still writes every quote.
Small sales team with a shared inbox
Up to five users, three mailboxes, up to 300 cases, with team work and approvals. This fits the Team plan at €159. It suits an event or production agency where several people touch the same enquiry and someone senior signs off the quote.
Team that wants the process run for it
Five users, five mailboxes, 300 cases, a standard process with service, and two hours of setup included. This is the Managed plan at €399. A vendor-run process makes sense when nobody has time to own the tooling.
If your team is larger than five active users or well above 300 cases a month, the pricing is agreed individually. You will find the full plan comparison on the pricing page.
A payback test with your own numbers
Skip generic ROI claims. Do this calculation once, with figures from your own inbox and books.
- Count your cases. How many enquiries do you actively work in a typical month? Check this against the plan limits.
- Estimate admin time. Time per case for first reply, quote and follow-up, multiplied by your internal hourly cost. The model in the cost of manual sales admin walks you through it.
- Estimate leakage. How many quotes got no follow-up last quarter? Multiply by your average margin on a won job and your usual win rate. The slow response calculator gives you the formula.
- Divide. Monthly cost of the assistant divided by your margin on one job gives the number of extra jobs per month you need to break even.
If that number is well below what you lose through forgotten follow-ups alone, the case is strong. If it is not, you have learned that cheaply. We do not promise any revenue or win-rate outcome. The test only tells you whether the maths is plausible for you.
How BOTrento handles cost and control
BOTrento Chief of Staff is a managed process for enquiries and quotes. It watches your mailbox and uploaded data, shows a Today 1+3 overview every working morning, prepares draft replies, quotes and follow-ups in four languages, and catches promises such as "I will get back to you by Friday". Nothing is sent without a person approving it, and it does not send anything on its own.
Costs stay predictable because AI is included in the plan, with the usage limit described above. You can see how the process looks in practice in the process demo, and learn more about BOTrento. Industry pages cover events and production, equipment rental and B2B services.
In our own internal pilot, over 7 days the process handled 35 enquiries, 18 emails, 24 quotes and 15 actions. That is our own data, not a client reference, and not a promise of results for you.
Testing it before you pay
The trial is 14 days free, with no card and no API key needed. The 14 days start with your first successful data upload, and you have 7 days to prepare. Someone from our team contacts you within 24 hours on working days to help connect the mailbox. Afterwards you have 30 days of read-only access and export. You can start the 14-day trial and see the real cost against your own enquiries.
Questions to ask any vendor before you sign
- Is AI usage included, capped or billed on top? What happens at the limit?
- What counts as a case, a user or a mailbox?
- Who sets up the process, and is that in the price?
- Does anything get sent without human approval?
- Where is data stored, and which provider processes the text? For a checklist, see the answer on whether an AI sales tool is GDPR-compliant.
- What do you get on exit: export, and removal of access and copies?
FAQ
How much does an AI sales assistant cost per month?
It depends on the model: a self-service licence, a CRM add-on or a managed process. For BOTrento the plans range from €79 to €399 per month excl. VAT, with larger setups priced individually.
Is BYOK cheaper than AI included in the plan?
Not always. BYOK can pay off at high or unusual volumes, but the cost is variable. For most small teams, AI included gives a more predictable monthly bill.
Does an AI sales assistant replace my CRM?
No. It works alongside tools such as HubSpot or Pipedrive. BOTrento does not replace your CRM or accounting software.
How do I calculate the ROI of an AI sales assistant?
Compare the monthly cost with your current admin hours and with the margin lost on quotes that never got a follow-up. Divide the cost by your margin on one job to find the break-even number of jobs.
Can I try it before paying?
Yes. BOTrento offers a 14-day free trial on your own data, with no card and no API key required.
Summary
- Check five cost lines: service fee, AI usage, setup, changes and your own review time.
- Compare models by principle: self-service tool, CRM add-on or managed process.
- AI included gives predictable bills; BYOK suits unusual volumes and needs monitoring.
- Case count, not headcount, usually decides the plan.
- Test payback with your own margin and admin hours, then try it on real data.
